Holiday promotions that don't eat your margin
November and December are the biggest months of the retail year: in the US, online spending over the 2025 holiday season reached $257.8 billion, according to Adobe. Deep discounts may sell more in that rush, but they can leave you with less.

1 Weigh a gift against a percentage
An example with an $80 order and a 50% margin: at full price you keep $40. With 10% off you keep $32. With a gift that costs you $5 to buy and is worth about $15 in your store, you keep $35.
The bigger the promotion, the bigger the gap. On a $100 order at the same 50% margin, 25% off leaves you $25. A gift worth about $25 in your store that costs you $8 leaves you $42. Whether customers react to the gift the way they do to the discount is another question; the research on that is in Free gift or discount.
2 Don't discount December like Black Friday week
In the EU, if you used compare-at prices during Black Friday week, December gets measured against them: that week's price becomes the lowest price of the last 30 days, which must be stated with any new price reduction.
December therefore suits promotions that don't lower a product price: a gift with orders over a set amount, free shipping, or a bonus on gift cards. Bundle discounts and volume tiers don't qualify; they are discounts on the product price.
3 Sell gift cards to last-minute shoppers
Digital gift cards need no shipping, so they save last-minute shoppers who missed your shipping cutoff. In Germany they top the list of Christmas gifts, according to the retail association HDE. Shopify offers gift cards on all plans.
Two notes: don't discount a gift card through the compare-at price, which Shopify explicitly advises against. Use a discount on the gift card product instead. And check the rules where you sell before setting an expiration date.
4 Publish your own shipping cutoff
Carriers publish their holiday shipping deadlines each fall. Set your own cutoff one or two days before your carrier's and show it in the announcement bar, on the product page and in the cart. After that, the emailed gift card takes over.

5 Offer free shipping above a threshold instead of a discount
Free shipping over a set order amount only costs you on orders over the threshold; a percentage off costs you on every order. In Shopify you set it up without an app, as a free-shipping discount with a minimum purchase.
Run the numbers anyway: in a study with an online retailer, free shipping above a threshold brought more sales but wasn't profitable overall.
6 Extend returns, the right way
An extended return window into January takes away the worry that an early gift won't fit. Present it as a voluntary extra. In the EU it comes on top of the legal 14-day right of withdrawal and must not replace or restrict it; in Germany, also don't call it a guarantee.
In Shopify you can set a different return window for individual products or collections in the return rules. There's no setting that ends it on a date, so set a calendar reminder for January.
7 Plan returns into the margin
Holiday purchases come back too. According to Salesforce, 14% of global online purchases from November and December 2025 had already been returned by early January 2026. Build your own return rate into every promotion before you launch it.
8 Do the margin math before every promotion
Before you create a discount, work out how much more you need to sell to keep the same gross profit. The formula is discount ÷ (margin − discount). At a 40% margin, a 20% discount needs twice the sales. How to do the math for your store is in Is a volume discount worth it?
